Strategic review surfaced: 1) distribution is the bottleneck, not features (smtpy has more features than ProtonMail); 2) the structural moat is shared-inbox + multi-tenant + audit-logs; 3) pricing sits in ProtonMail's band without ProtonMail's brand. Pivoted to a 5-real-users-in-30-days plan after honest signal-check.
